I was reading a couple of those alternate history fics, and I came up with
an idea I wanted to bounce off you guys before I went ahead and started to
develop it.

The general idea is this:  Genma had been cursed with the panda form long
ago, Soun knew about it.  It is a Saotome tradition to go to Jusenkyo on
their 16th birthday and perform some training excersise over and over
until they fall in a spring.  Ranma was lucky/unfortunate enough to get
the girl-spring.

Other twists: Ranma doesn't want to be cured, but is more than willing to
help the others be cured.  Ranma prefers his girl form to his male one,
since it's much faster and more graceful.  He(she?) still acts as a guy,
and likes girls, but actually tends to spend more time female than male.

Story twists: Akane discovers Ryouga is P-chan, and helps him keep it from
Ranma.  Shampoo wants to marry Ranma, but so does Mousse!
(these are ideas only)

What do y'all think?  I haven't read everything out there, so I don't know
if it's been done...
